Building a scalable product data foundation with a composable PIM

Lappset, an international company delivering play, sports and activity environments, partnered with IONA to replatform to a modern, composable PIM. This created a future-ready foundation for scalable product data management and continued digital evolution.

With a tight timeline, it was important for us to run a clear and structured process to evaluate the platform options. IONA led that work in close collaboration with our internal experts, which allowed us to be efficient, align stakeholders, and take the solution all the way to a fully working PIM

The project

As digital channels and system complexity increased, their existing PIM became a bottleneck for Lappset. It was approaching end-of-life and limited further composable commerce development. Beyond replacing a legacy system, the new PIM needed to play the right role within a composable commerce architecture without slowing the business down.

IONA led an end-to-end process covering current and future PIM requirements and use cases, assessment of alternative solution options and support for platform selection. After careful consideration, Bluestone PIM was the best fit with Lappset’s business needs and digital commerce architecture.

After choosing Bluestone PIM, IONA and Lappset jointly defined the target solution. The result was an optimal approach and phasing for quick time-to-value and long-term flexibility. The first version was implemented with the business-critical capabilities required for go-live and designed to evolve incrementally as new use cases emerge.

The programme was delivered on a quick timeline of May–December 2025, achieving go-live as planned. The initial release provided a fully functional PIM that was successfully adopted by the Lappset team.

"With a tight timeline, it was important for us to run a clear and structured process to evaluate the platform options. IONA led that work in close collaboration with our internal experts, which allowed us to be efficient, align stakeholders, and take the solution all the way to a fully working PIM", states Juho Ruottinen, VP of Product Management at Lappset.

Lappset’s Bluestone PIM implementation is designed and implemented for continuous evolution, enabling additional PIM functionalities to be introduced incrementally based on prioritised future use cases and business requirements.

Strategy and platform selection

Program definition and strategy

We aligned stakeholders around business outcomes and translated day-to-day pain points into a prioritised PIM vision and V1 scope. This created a shared foundation for informed decisions and process mapping.

  • Business objectives and requirements
  • Stakeholder workshops
  • Key PIM use cases
  • Process planning
  • Enrichment process mapping

Platform selection

We ran a structured, evidence-based selection to identify the best-fit platform for Lappset’s needs and composable architecture. This reduced risk and accelerated the path to implementation.

  • Platform shortlist and assessment
  • Facilitated demos
  • Best-fit recommendation (Bluestone PIM)

Solution and future readiness

Solution design

With Bluestone selected, we defined a future-ready solution blueprint designed for quick time-to-value now and flexibility later. The design covered data, integrations, migration, and governance end to end.

  • Data model design
  • Target architecture
  • Integration and migration planning
  • V1 scope and implementation plan
  • Role and process definition

Implementation

We delivered the first functional version of Bluestone PIM with business-critical capabilities for go-live, backed by clean data and working integrations.

  • Bluestone PIM V1 build, data cleansing and migration
  • PLM and commerce integrations
  • Product card templates
  • PIM business rules configuration

Future readiness

The solution was built to evolve incrementally as new use cases and channels emerge, without replatforming. This enables continuous improvement beyond the initial release.

  • Localisation enablement via language contexts
  • Asset management foundations for media and documents

Key results

  • Best-fit composable PIM platform selected
  • End-of-life PIM replaced on schedule
  • Bluestone PIM live and adopted by the business
  • Clean integration into Lappset’s composable architecture
  • Scalable product data foundation, built to support future channels and use cases

Why composable:

Bluestone PIM is redefining product data management with AI. Bluestone PIM uses data-driven autonomous workflows and natural-language control to eliminate complexity and accelerate revenue The platform can evolve independently, enabling Lappset to add new capabilities and channels without replatforming or disrupting core systems.
